You measure an LLM feature with an eval set: dozens of real inputs with reference answers that run through automated checks after every prompt or model change — exact match and schema and rule validation in code, and, where meaning matters, an LLM judge with a rubric that has been checked against human labels. The output is a report with pass rates per check and per slice, a list of regressions, cost and latency, and in CI it can stop a release.
After this you will be able to
- build a test set from real, anonymized examples with slice tags and human-labeled reference answers
- check model outputs in code — exact match, a
zodschema, a privacy rule — and keep infrastructure failures apart from model errors - compare a new prompt or model version against a baseline, see regressions case by case, and block a release with an exit code in CI
- write an LLM judge with a rubric using structured outputs and measure its agreement with human labels

Why eyeballing fails and where to start
Models are nondeterministic: the same input can produce a different answer, and a prompt tweak that fixes one case quietly breaks another. OpenAI's evaluation guide explicitly lists vibe-based evals as an anti-pattern — judging by the feeling that it seems to work, or waiting until launch to add evals. An eval is an automated test for an LLM feature: a fixed set of inputs, reference answers and checks that produce a number and a list of failures with reasons.
You start with success criteria, not code. Anthropic's documentation asks for criteria that are specific, measurable, achievable and relevant, and stresses that most use cases need multidimensional evaluation: besides accuracy — tone, privacy, context use, and also latency and price.

The practical task is a lead classifier: the model receives the text from a website form and returns JSON with a category, urgency, a short summary and a “needs a manager” flag. We will build a 30-case test set for it, a runner on Node.js 24 and TypeScript with a report and version comparison, and an LLM judge for the summary.
The project is a plain Node.js package. Node.js 24 runs .ts files directly by stripping type annotations, so tsc is used only for type checking (noEmit), and erasableSyntaxOnly forbids syntax that cannot simply be erased.

}The test set: where examples come from
The best source is real inputs from logs: they contain typos, empty messages and mixed languages you would never invent at a desk. OpenAI advises logging everything from day one so you can mine logs for eval cases, and warns against the opposite — a dataset that does not reproduce production traffic patterns. Before an example goes into the repository it is anonymized: phone numbers, emails and names are replaced with placeholders.
- typical requests — roughly in the proportion they arrive;
- edge cases: a bare “Hello”, gibberish, a request in another language, several tasks in one message;
- inputs with personal data — to check the model does not copy them into its output;
- adversarial inputs: attempts to override instructions (“ignore previous instructions…”);
- every confirmed production bug — as a new case so it does not come back.
Reference answers are labeled by a person who knows the business rules. If you take a model's outputs as the reference, the eval rewards similarity to that model instead of correctness. Ambiguous cases are settled by a rule written both in the prompt and in the labeling guide: for example, “if a system that already works is broken, it is support, even when it is about a payment webhook”. Anthropic's documentation advises prioritizing volume: more cases with automated grading beat a few perfectly hand-graded ones.

Anthropic ranks grading methods like this: code-based grading is the fastest, most reliable and most scalable; human grading is flexible but slow and expensive; LLM-based grading is flexible and scalable, but its reliability has to be tested first. Hence the rule: whatever can be checked in code is checked in code, and the judge is kept for what code cannot see.

}Three decisions in this file matter more than the code itself. First, JSON inside a markdown block is a format failure, not “almost right”: the production parser fails on it the same way. Second, an infrastructure failure — a timeout, a missing record, an answer cut off at max_tokens — is not a model error; such a case is reported separately and excluded from the pass rate, otherwise a bad network looks like a bad prompt. Third, every check is its own metric rather than one blended score, so the report shows exactly what broke.
The report: pass rate, slices, cost and latency
The runner reads the set and a run file, grades every case and prints a report: overall pass rate, pass rate per check and per tag, precision and recall per category, tokens and cost, p50 and p95 latency, and the list of failures with reasons. Exit code 1 means the pass rate is below the threshold or there are regressions — that is the CI gate.

ИТОГ: FAIL — процент ниже порога 90.0%The overall 73.3% says little by itself; slices are more useful. Typical leads pass 20 of 22, while edge, privacy and adversarial fail almost entirely — so the prompt is not ready for real traffic, where such messages are inevitable. Per-category precision and recall show which class gets confused: other has a recall of 0.50 — “Здравствуйте” (“Hello”) went to website. Hamel Husain notes that a 100% pass rate is not required: the threshold is a product decision about which failures you can tolerate.
Regressions: rerun on every prompt or model change
Any change — new prompt wording, another model or model version, different generation parameters, an SDK update — is a reason to rerun the same set and compare with the baseline. OpenAI calls this continuous evaluation: run evals on every change, monitor the app and grow the set over time. Anthropic lists A/B testing against a baseline model or an earlier version among its measurement methods.
Compare individual cases, not just the average. Prompt v2 below raises the pass rate, yet two cases that used to pass now fail.

1The report separates three things: fixed cases (8), regressions (L05 — card payments became website, L23 — an urgent change lost high) and an infrastructure failure (L22, a timeout: it is rerun, not counted as a model error). The pass rate rose from 73.3% to 93.1%, but the gate returned 1: a person decides on the release after looking at those two cases. Run cost rose from $0.00185 to $0.00245 because prompt v2 is longer — that is part of the comparison too.
Pin a baseline
Keep the run file for the current prompt and model next to the set and update it only deliberately.
Record runs with production code
The same system prompt, model, parameters and schema as production — otherwise you are evaluating a different system.
Run it in CI
npm run eval -- --run … --baseline …on every PR that changes the prompt, model, schema or the code around the call.Block merges on the exit code
A regression or a pass rate below the threshold needs triage: fix the prompt, clarify a labeling rule or accept a trade-off deliberately.
Grow the set
After triage, update the baseline and add new failures to the set with reference answers.
promptfoo (version 0.124.1 on npm at the check date) is a ready-made alternative to a hand-written runner: YAML configuration, code checks (equals, is-json, javascript), model-graded ones (llm-rubric, similar), RAG metrics (context-recall, context-faithfulness), plus cost and latency. A runner of a couple hundred lines is easier to understand and wire into your own CI; a ready tool pays off when you have many sets and need a results viewer.
LLM-as-judge: rubric, calibration and limits
A summary cannot be graded by exact match: there are many correct wordings. This is where a judge comes in — a second model that grades the output against a rubric. Anthropic's tips: a detailed rubric, an empirical result (correct/incorrect or a 1–5 scale, not free text), and reasoning before the score — a grader model with thinking on. OpenAI adds that pairwise comparison or pass/fail is more reliable, and that a judge is checked against human labels before you scale it up.

if (!response.parsed_output) throw new Error(`${item.id}: нет разобранного вердикта`);
return { verdict: response.parsed_output, usage: response.usage, model: response.model };
}Each criterion is a separate boolean, and the verdict comes last, after reasoning. The schema is passed via structured outputs (zodOutputFormat and messages.parse), so parsing is deterministic and an invalid answer never silently becomes a pass. The lead text and the summary are data inside tags, and the rubric explicitly says not to follow them as instructions — the set contains a lead that tries to override instructions. The judge model defaults to claude-opus-5-5 and can be overridden with JUDGE_MODEL.
Calibration: before trusting the judge, run it on cases a person labeled independently and compute agreement separately for good and bad answers. Overall agreement is misleading when classes are imbalanced: Hamel Husain advises measuring the judge's precision and recall separately and rechecking agreement periodically.

The SDK is pointed at it with ANTHROPIC_BASE_URL, and the key is a placeholder. The stub also checks that the request contains output_config.format.

Токены судьи: 2410The scenario contains one deliberate judge error: in J05 the summary added “installments”, which the lead never mentioned, and the judge returned pass. These are exactly the cases calibration should surface: a judge that misses invented facts overstates quality. You fix the rubric — add an example of a bad answer with an invented feature — and rerun calibration.
- Position bias: in pairwise comparison the judge favors an answer in a particular slot — swap A and B or grade both orders.
- Verbosity bias: judges tend to rate longer answers higher — the rubric states that length is not a merit.
- Self-preference: the MT-Bench paper describes self-enhancement bias — a judge favoring answers that resemble its own. Do not use the same model with the same prompt as both the feature and its judge.
- Cost: the judge is one more call per case; count its tokens separately from the feature's tokens.
- Changing the judge: when the judge model or rubric changes, recalibrate and do not compare scores from before and after directly.
RAG and online monitoring
When a feature answers from documents (RAG), retrieval and answering are evaluated separately; otherwise you cannot tell where the error is — the right passages were not found, or the model used them poorly. OpenAI's Q&A-over-docs example sets separate targets for context recall, context precision and the share of satisfactory answers.
Retrieval
- What the set needs
- A question and the ids of documents that contain the answer
- Metric
- recall@k — share of relevant documents in the top k
- How to check
- Code:
recallAtKfrommetrics.ts
Retrieval
- What the set needs
- Same
- Metric
- Context precision — share of irrelevant passages
- How to check
- Code or a judge
Answer
- What the set needs
- Question, retrieved passages, reference
- Metric
- Faithfulness — no claims beyond the passages
- How to check
- A rubric judge; in promptfoo,
context-faithfulness
Answer
- What the set needs
- A question the knowledge base cannot answer
- Metric
- The model honestly says it has no data
- How to check
- A code rule or a judge
An offline set catches regressions before release but cannot see new kinds of requests. Production needs a feedback loop: OpenAI describes continuous evaluation as monitoring the app, finding new cases of nondeterminism and growing the set. Hamel Husain advises removing all friction from looking at data and reading traces regularly — even when automated checks are green.
- Log every call: anonymized input, prompt and model versions, raw output,
stop_reason,usage, latency. - Track the share of outputs failing the schema, refusals and truncations — these are code checks you can run on all traffic.
- Watch p95 latency and cost per request by prompt and model version.
- Send a regular sample to the judge or to human review.
- Collect explicit signals: a manager corrected the category, a user clicked “wrong”.
- Move every confirmed failure into the test set with a reference answer.
Verification, common traps and exercises
An eval is code, and it breaks too. Before trusting a report, test the runner at both extremes: the reference answers (the “oracle”) must pass the whole set, and an empty answer must pass nothing. If the oracle fails, the runner or the reference is broken; if the empty answer passes, the checks are too lenient. The project also has test/metrics.test.ts and test/judge.test.ts — the latter starts the stub on a free port and verifies that the judge sends the schema and gets a parsed verdict back.

types OK- References are labeled by a person, not generated by the model under test.
- Cases from the set are not in the prompt's few-shot examples — the model cannot see the answers.
- The set includes empty, adversarial, mixed and foreign-language inputs, not only clean examples.
- A timeout or truncated answer is not counted as a model error.
- Metrics are separate — per check and per tag, not one blended score.
- The judge is calibrated against labels and recalibrated after its model or rubric changes.
- Version comparison looks at regressions case by case, not just the average.
- Cost is computed from
usage, not from string length.
Next step: LLM security. The adversarial inputs in this set are the first building block for systematic testing against prompt injection and data leaks.

“Run” means the code was executed in a scratch project or container and the output in the article comes from that run. “Partial” means it was checked against stubs instead of external services. “Not run” means it needs a device, an account or a key; the steps were checked against the official documentation. The verification project files and run logs are kept in the InterLAB archive.
